French Drain vs. Regrading: How I Decide Which One a Durham Yard Actually Needs

Short version: regrading moves water across the surface. A French drain moves water that's already in the ground, or water the surface can't get rid of fast enough. They fix different problems, and the reason people end up paying twice is that somebody sold them one when the yard needed the other.
I get called out to yards in Durham most weeks where a homeowner already spent money on drainage and still has standing water. Usually the work itself wasn't terrible. It just wasn't the right work. So here's how I actually walk a property and decide, in the hope that it saves somebody a second invoice.

The difference nobody explains at the quote stage
Regrading is dirt work. We reshape the surface of the yard so water runs where we want it to go instead of where gravity is currently taking it. No pipe, no gravel, no trench. Just slope.
A French drain is a trench with perforated pipe in it, wrapped in fabric and backfilled with washed stone. Water gets into the pipe and the pipe carries it somewhere else. It handles subsurface water and it handles surface water that has nowhere to go.
If your yard slopes toward the house, that's a grading problem. If your yard is flat and the water just sits there for two days after a storm, that's usually a drainage problem. If your yard slopes correctly and the water still sits there, that's a soil problem, and we'll get to that one because in Durham it's the most common of the three.
Why Durham dirt makes this harder than it should be
Two things about our soil matter here.
The first is clay. We're in the Piedmont, and the subsoil under most of Durham County is heavy red clay. Water moves through it slowly on its best day.
The second is what happened to your lot during construction, and this is the part people don't know. NC State Extension puts it plainly in their homeowner soil publication: during most new home construction the topsoil gets stripped off, the subsoil gets compacted on purpose for structural reasons, and that compacted clay subsoil is often what ends up as your finished lawn surface. Their infiltration data shows compacted soil taking in water at a fraction of the rate of tilled or amended soil.
So you can have a yard graded to spec, at a textbook slope, that still holds water like a mixing bowl. The grade is fine. The ground underneath just won't accept water fast enough to keep up with a Durham thunderstorm.
I see this constantly in subdivisions built in the last fifteen years or so out toward Brier Creek and southern Durham County. I also see the opposite problem in older neighborhoods like Trinity Park and Watts-Hillandale, where the soil has had eighty years to settle and the real issue is that the house was built before anybody thought about where roof water should go.
Same symptom, standing water. Different cause. Different fix.
What I'm doing when I walk your yard
I want to see the property wet if I can. A dry yard hides everything. If you can call me the morning after a real rain, do it, because half the diagnostic work is just looking at where water actually went instead of where we think it went.
Here's roughly what I'm checking.
Where the water enters. I follow it uphill. A lot of the time the yard isn't the problem at all and the water is coming off a roof, a neighbor's driveway, or a stretch of road with a bad crown.
What your downspouts do. This one is almost embarrassing how often it matters. If four downspouts are dumping at the foundation, you don't have a yard problem yet. You have a gutter problem that's about to become a foundation problem.
The slope in the first ten feet off the house. That's the stretch that matters most, and it's the stretch that settles over time as backfill around the foundation compacts.
How long water stands. Puddles that clear in a couple hours are annoying. Puddles that are still there after 24 hours mean the soil isn't taking water in, which changes the whole conversation.
Where the water can legally and physically go. This is the one that kills more projects than anything else. A French drain has to discharge somewhere. If your lot is flat and your property line is uphill, we have a real engineering problem, not a shopping decision.
Whether there's an existing system. Old clay tile, a previous contractor's pipe, a dry well nobody remembers. I've dug up more forgotten drainage than I can count.
Root systems. Big trees do interesting things to both grade and pipe. Sometimes the drainage conversation turns into a tree removal conversation.
When regrading alone is the answer
Regrading is the right call when the water is on the surface, it's moving, and it's just moving the wrong direction.
Typical cases: negative slope against a foundation where backfill has settled. A low spot in the middle of a lawn that never got filled properly. A yard that drains toward a walkout basement door. A new patio or shed pad that interrupted the old flow path, which is the one I probably see most, because people rarely think about what a slab does to water until it's poured.
If we can get you positive fall away from the house and a clear path to somewhere water can go, we should do that first. It's cheaper, it's less invasive, and there's no pipe to fail in ten years. I'd rather sell you the smaller job that works.
Grading work usually rides along with other site work, so if you're already looking at grading services for a shed pad or a driveway, it's a good time to fix the water while the machine is on site. When it has to be a French drain
Grading can't help you when there's no surface path out. That's the short answer.
I go to pipe when the yard is genuinely flat and the water has nowhere to run. When water is coming up through the ground rather than across it, which happens on slopes where a clay layer forces subsurface water sideways until it surfaces halfway down the hill. When there's a crawlspace or basement taking on water and we need to intercept before it reaches the foundation. When the low point is somewhere we can't raise, like against a mature tree we're not cutting or a hardscape that isn't moving.
The other case is volume. A yard can be graded perfectly and still be receiving more water than its soil can absorb, because it's catching runoff from three neighboring lots uphill. Slope doesn't help you there. You need capacity, and capacity means pipe.
Honestly, it's usually both
Most Durham jobs I run end up as a combination. We regrade to get the surface water moving and establish fall away from the house, then we put in a drainage system to catch what the surface can't shed and carry it to a legal discharge point. Sometimes that includes underground gutter drains so the roof water skips the yard entirely.
That's not upselling. It's that these yards typically have more than one thing wrong, because water problems compound. Bad grade sends water somewhere, that somewhere gets saturated and compacted, compacted soil stops absorbing, and now you've got a low spot that didn't exist five years ago.

When the answer is neither
I'll tell people this on site and occasionally talk myself out of a job.
Sometimes it's gutters. Undersized, clogged, or missing entirely on the elevation that's causing trouble. Fix that first and see what's left.
Sometimes it's irrigation. I've stood in a yard diagnosing a drainage failure that turned out to be a stuck zone valve running four nights a week.
Sometimes it's a plumbing or septic issue and you need a different trade than me.
And sometimes it's a City of Durham stormwater issue, where the runoff originates in the public right of way. That's worth a call to the City's stormwater department before you spend your own money on it.
What actually moves the price
I'm not going to put a single number on this because it would be a guess and you'd hold me to it.
What changes a drainage quote in the Triangle: linear footage of trench, how deep we have to go, whether we're in clean soil or rock, how far the discharge point is, whether we can get a machine into the back yard or we're hand digging through a 36 inch gate, how much sod and hardscape we have to take up and put back, and whether there's failed work in the ground we have to remove first.
That last one is the expensive one. Pulling out somebody else's collapsed system and re engineering around it routinely costs more than doing it right the first time would have. A good chunk of our drainage work is exactly that, which is why I'm blunt about the cheapest bid being the most expensive option surprisingly often.
Questions worth asking whoever quotes you
Where exactly is the water going to discharge, and can you show me the spot? If nobody can answer that, walk away.
What's the fabric and stone spec? Perforated pipe in unwashed fill with no fabric is a system with an expiration date.
Are we solving the grade too, or just piping the symptom?
What happens if it doesn't work? Get the answer in writing.
FAQ
Is regrading cheaper than a French drain? Usually, yes, because there's no material cost and less labor. But cheaper only matters if it solves the problem. Regrading a yard whose soil won't absorb water buys you a better looking yard that still floods.
How long does a French drain last in Durham clay? A properly built one with washed stone and quality fabric should run for decades. The ones that fail early almost always failed at install: wrong stone, no fabric or the cheap stuff, insufficient fall, or a discharge point that backs up. I've dug out systems less than five years old that were completely silted in.
Will a French drain stop water in my crawlspace? It can, if the water is arriving through the soil around the foundation. It won't do anything about condensation, a plumbing leak, or groundwater rising from below. Diagnose before you dig.
Can I just do this myself? The grading, probably not without equipment. A short French drain on an easy lot, maybe. The two things that sink DIY drainage are underestimating how much fall you need over the run and not having a real discharge point. Also call 811 before you put a shovel in the ground.
Do I need a permit for drainage work in Durham? Most straightforward residential yard drainage doesn't require one, but it depends on the scope, your lot, and whether you're in a watershed protection or floodplain area. If you're tying into a public storm system, adding significant impervious surface, or working near a stream buffer, check with the City of Durham before you start.
